Bringing clarity to inefficiency: how payment workflow analytics improved audit visibility and cut delays by 40%

Efficient financial controls are the backbone of any healthy organisation. When approval processes are murky and data is fragmented, delays and risks thrive. A mid-sized organisation faced this reality head-on, struggling with a multi-tiered internal payment approval workflow that spanned teams, managers, directors, and finance. Without a clear view of what was happening where, audits were difficult, and process improvement was nearly impossible.


The Challenge: Hidden Bottlenecks, No Accountability


From the moment a payment claim was initiated to when funds were finally disbursed, the process passed through multiple layers including team members, managers, directors, and ultimately the cashier. But with no timestamp tracking or process analytics, leadership had no idea which stages caused the most delay or how long each step typically took. As a result, audit teams couldn’t assess process effectiveness, and users were frustrated by inconsistent turnaround times.


The Solution: End-to-End Analytics of the Payment Lifecycle


To uncover the hidden inefficiencies, I led a full analytics review of the payment approval lifecycle, using raw timestamp data to reconstruct each step of the process.


Key elements of the solution included:

  • Workflow Mapping: Visualised the full lifecycle of each payment, from claim initiation to final disbursement, across all departments.

  • Time Lag Calculations: Measured durations between each approval handoff (e.g. staff to manager, manager to director).

  • Delay Identification: Flagged outliers, bottlenecks, and repeated approval loops that were slowing down operations.

  • Interactive Dashboarding: Built Power BI visualisations showing average, median, and extreme durations by team and role.

  • Audit-Ready Exception Reports: Generated concise summaries for internal auditors to highlight high-risk delays and non-compliant cases.


The approach aligned directly with internal audit priorities such as governance, transparency, and operational control.


The Result: Clear Visibility, Faster Approvals, Better Oversight


The analytics tools and dashboards were adopted into the organisation’s reporting cycle and became a regular fixture in audit committee reviews. They enabled:

  • Pinpointing where delays occurred and why across departments and approval stages

  • Identification of long lag times between manager and director approvals

  • Transparency into inconsistent handoff practices

  • A single, trusted view for the audit team to evaluate high-risk delays and strengthen governance

  • Reduction in average turnaround time for payment approvals by more than 40% within one quarter
