Setting guardrails before scale: guiding responsible AI adoption for an internal chatbot pilot

As generative AI continues to accelerate in capability and visibility, many organisations are keen to explore how tools like GPT-powered chatbots can unlock internal productivity and knowledge access. But experimentation alone isn't enough. Without the right guardrails, even well-intentioned pilots can introduce ethical, operational, and reputational risks.


This was the case for one client who wanted to build an internal chatbot powered by proprietary data. While the technical foundation was progressing, leadership flagged a critical gap. There was no framework in place to evaluate or manage the ethical and assurance implications of deploying generative AI in a live environment.


The Governance Gap in Generative AI


The client’s goal was clear: enable employees to query internal documents using a conversational interface powered by GPT. But questions quickly emerged:

  • How should responses be validated before being trusted?

  • What guardrails are needed to prevent hallucinations or sensitive data leakage?

  • Who is accountable for incorrect or misleading output?

  • How will the chatbot align with internal policies and ethical expectations?

Without answers to these questions, the pilot risked stalling or worse, causing harm if rushed into production.


Guiding Responsible AI from the Ground Up


I was engaged to provide advisory support during the early development phase, not to build the chatbot, but to guide how it should be governed responsibly.

Key contributions included:

  • Responsible AI Framing
    I helped the team assess how to embed fairness, transparency, and privacy principles into the design, ensuring the AI would not just work, but be used responsibly.

  • AI Assurance Planning
    We outlined how to validate outputs, manage hallucination risks, establish audit trails, and define trust boundaries.

  • Risk & Control Checklist
    I drafted a high-level framework to help the team evaluate ethical and operational risks before rollout. This checklist covered data source integrity, fallback mechanisms, and model usage controls.

  • Use Case Scoping
    We clarified acceptable use cases versus high-risk areas, such as queries involving policy interpretation or sensitive employee data, and proposed fallback or escalation mechanisms.

  • Cross-Functional Collaboration
    I facilitated alignment across compliance, tech, and innovation teams, helping stakeholders speak a shared language around risk, responsibility, and innovation.


Outcome: A Smarter Path to Pilot


The chatbot was not yet deployed at scale, but the work paid off in strategic clarity. By laying the right foundations, the advisory deliverables enabled the client to:

  • Align leadership on how and where generative AI could be responsibly used

  • Define the ethical perimeter of the pilot before risking exposure

  • Build internal confidence through clear governance, not just technical progress


This approach became a blueprint for future AI development within the organisation. Innovation was pursued not in spite of risk but with governance and responsibility built in from the start.

In this project, the client took a thoughtful first step by setting ethical and assurance foundations that future AI initiatives could build on. Because in the world of generative AI, how you build is just as important as what you build.
