How a simple cohort analysis helped an SMB boost repeat sales without spending more on ads

For many small and medium-sized businesses, growth often comes with blind spots. Between fulfilling orders, managing inventory, and running marketing campaigns, there’s little time left to analyse customer behaviour. This was exactly the situation a company faced while running a fast-growing gift box business.


Relying on Shopify and Facebook/Instagram ads for sales, the business handled everything in-house, from fulfilment to customer service. But when monthly sales began to decline, the team assumed the issue was ad fatigue. With no time to dive into the numbers, they continued spending on ads without clarity on what was really happening behind the scenes.


Looking Beyond Ad Metrics: A 90-Minute Coaching Intervention


To break the cycle, we scheduled a focused 90-minute coaching session. I extracted six months of Shopify order data and analysed it through a simple, tailored Excel dashboard. The key questions we explored:

  • Were new customers coming back?

  • Which cohorts were most valuable?

  • What was the lag between campaign exposure and purchase?


Revealing the Hidden Value of Loyal Customers


The analysis revealed something powerful: the most loyal customers, those who had made repeat purchases in the past and they had not been retargeted at all. The focus had been entirely on acquiring new customers, while high-value buyers were being overlooked.


Key insights included:

  • A high drop-off rate after the first purchase

  • Repeat buyers showing consistently higher average order values

  • No structured loyalty or retargeting flow in place


Translating Insight into Action


With this clarity, I provided the business with a structured retention playbook and a tailored Excel dashboard to track repeat purchase behaviour over time. The deliverables included a simple loyalty email flow design, supported by a personalised second-purchase coupon concept, which could be directly integrated into their marketing operations.


The Result: Better Returns, Same Budget


The client adopted the dashboard and incorporated the retention playbook into their monthly business review process. The Excel cohort tracker became their go-to tool for monitoring customer behaviour, while the loyalty campaign framework was used to plan re-engagement initiatives for past buyers.


As a result, the business could now:
